Two people lose the same contract. One concludes they misread the client and starts rewriting their pitch; the other concludes the market turned and waits for it to turn back. Neither is obviously wrong, and the difference between them is not intelligence or effort — it is a general expectation about where outcomes come from. Julian Rotter named that expectation locus of control in 1966, and it has been one of the more durable ideas in personality research ever since.
The Core Idea
Locus of control describes where you generally locate the causes of what happens to you. An internal locus means you expect outcomes to follow mainly from your own actions, decisions and effort. An external locus means you expect them to follow mainly from forces outside you — luck, chance, powerful people, circumstance, or how the system happens to work.
The word "generally" is doing important work. Rotter was not describing how you explain one particular event; he was describing a default that carries across situations where the real cause is ambiguous. Everyone attributes some things internally and some externally. What varies is which way you lean when the evidence does not settle it.
Where It Came From
The concept sits inside Rotter's social learning theory, laid out in 1954, which held that behaviour depends on both the value you place on an outcome and your expectancy of achieving it. Locus of control is the generalised part of that expectancy — the belief you bring into new situations before you have any specific evidence about them.
His 1966 monograph made it measurable by introducing the Internal-External Scale, a forced-choice questionnaire pairing internal and external statements. That instrument is why the idea spread: a construct with a usable measure gets studied, and locus of control has been examined in education, health, organisational and clinical research for six decades. It Is a Continuum, Not Two Types
Popular versions of the idea split people into internals and externals, which the research does not support. Scores distribute continuously, most people are somewhere in the middle, and the ends of the scale describe tendencies rather than categories. Anyone telling you which of two boxes you are in has added something to the construct.
There is a second complication. Hanna Levenson argued that the external pole is not one thing: believing outcomes are determined by chance is psychologically quite different from believing they are determined by powerful other people. Her IPC scales split externality into those two, and the distinction matters — one leads to fatalism, the other to strategy about who holds the power.
What It Predicts
Across a large body of research, a more internal locus is associated with more persistence after setbacks, more active information-seeking, more preventive health behaviour, and better work outcomes — a 2006 meta-analysis by Ng, Sorensen and Eby found consistent associations with job satisfaction and performance. The mechanism is not mysterious: if you expect your actions to matter, you take more of them.
These are correlations of moderate size, and the causal arrow runs both ways. People who have actually been able to influence their circumstances develop internal expectations; people whose efforts have repeatedly made no difference develop external ones. Locus of control is partly a summary of your history, not only a cause of your future.
The Cost of Getting It Wrong in Either Direction
An extreme external locus produces passivity: if nothing you do matters, there is no reason to try, and the resulting inaction confirms the belief. This is the loop that makes strong externality expensive, and it is the one most advice is aimed at.
An extreme internal locus has its own cost, which is discussed far less. If every outcome follows from your actions, then illness, redundancy, discrimination and accidents become your fault, and the result is self-blame rather than agency. The useful target is not maximum internality but accuracy — correctly identifying what you control in a given situation.
